People who use their strengths every day are six times more likely to be engaged on the job. That’s just one big finding from decades of research by Gallup Inc (a leading American research based global performance-management consulting company) into human behaviours and strengths. That research has established a compelling connection between strengths and employee engagement in the workplace — a connection that has the power to accelerate performance when companies work on enhancing both simultaneously.

In their extensive research, Gallup has found that building employees’ strengths is a far more effective approach to improving performance than trying to improve weaknesses. When employees know and use their strengths, they are more engaged, perform better, and are less likely to leave their company.

Gallup discovered that vast majority of businesses in the U.S. don’t focus on helping employees use their strengths — and this is a costly oversight. When employees feel that their company cares and encourages them to make the most of their strengths, they are more likely to respond with increased discretionary effort, a stronger work ethic, and more enthusiasm and commitment.

To test the effects of a manager’s approach to engagement and strengths, Gallup conducted a study with a random sample of 1,003 U.S. employees to determine how much they agreed with two statements: “My supervisor focuses on my strengths or positive characteristics” and “My supervisor focuses on my weaknesses or negative characteristics.” Gallup put employees who did not agree with either statement into an “ignored” category.

One-quarter (25%) of American workers fell into the “ignored” category, and 40% of these employees were actively disengaged. Managers who focused on their employees’ weaknesses cut active disengagement roughly in half, to 22%, proving that even negative attention is better than no attention at all. By contrast, for the 37% who agreed that their supervisor focused on their strengths, active disengagement fell dramatically to 1%. What’s more, nearly two-thirds (61%) of these employees were engaged, twice the average of U.S. workers who are engaged nationwide (30%). This suggests that if every company in America trained its managers to focus on employees’ strengths, the U.S. could easily double the number of engaged employees in the workplace.

Managers can empower employees to discover and develop their strengths and position them in roles where they can do what they do best every day. When managers succeed in these endeavors, their teams become more engaged. And Gallup has found that employees who feel engaged at work and who can use their strengths in their jobs are more productive and profitable and have higher quality work. Based on findings like these, Gallup concluded that a strengths-based management approach is the best way to improve the employee-manager relationship.

For many employees, the benefits of being able to maximize their strengths lead not just to higher engagement levels and a better career, but also to a better life. These well-being advantages, in turn, benefit employers through higher productivity, fewer sick days, lower incidence of chronic disease, and fewer health-related expenses from their employees. Engagement and strengths orientation together create a culture that fosters high performance. Gallup’s data show that simply learning their strengths makes employees 7.8% more productive, and teams that focus on strengths every day have 12.5% greater productivity. Investing in and focusing on employees’ talents boosts employee and customer engagement, according to Gallup’s research, leading to higher levels of performance, profitability, productivity, and greater earnings per share for businesses.

Series on Meaningfulness at Work – Internal motivation

Career advice to ‘follow your passion’ or ‘do what you love; has fallen out of favour in recent times and is often dismissed as hackneyed and unrealistic. But a new study suggests that finding one’s vocation, or a special calling to do a certain occupation, will always be an invaluable way to motivate yourself to overcome academic and career challenges. And, in contrast, motivation based on the influence or monetary rewards of a profession — especially for difficult and elite jobs like military leadership — makes you more likely to perform poorly and quit earlier than if you are motivated by passion for the work itself. In fact, the negative impact of motivation based on power or money is so strong, it can lead to less success among those who both love their work and the prestige that comes with it.

Amy Wrzesniewski, an associate professor at the Yale School of Management, and Barry Schwartz, a professor of psychology at Swarthmore College, surveyed 11,320 cadets across nine classes at West Point and followed alumni careers for up to 14 years in an effort to determine the relative career impact of different motivation types. They found that the most successful West Point graduates wanted to become Army officers because they loved the job responsibilities – what the researchers called an “internal” motivation.

“We found, unsurprisingly, that the stronger their internal reasons were to attend West Point, the more likely cadets were to graduate and become commissioned officers,” wrote the researchers in a New York Times op-ed about their study. “Also unsurprisingly, cadets with internal motives did better in the military (as evidenced by early promotion recommendations) than did those without internal motives and were also more likely to stay in the military after their five years of mandatory service…”

This conclusion seems simple, but in fact reasons for attending the elite military academy are complex. Some cadets, for instance, reported chiefly “instrumental” motives for attending the school; things like benefitting from the school’s reputation, getting a good job and earning more money after graduation. Those cadets didn’t do as well academically or in their careers as officers as those who mostly reported strong “internal” motivation.

The negative effects of instrumental motivation were so strong, they overpowered the benefits of internal motivation for cadets who had high levels of both. This group of candidates were less likely to be considered for early promotion or stay in the military once their mandatory time period was up, said the researchers.

“It seems obvious and incontrovertible that if people have two reasons to do something they will be more likely to do it, and will do it better, than if they have only one,” wrote the researchers in their study. “Our results demonstrate that instrumental motives can weaken the positive effects of internal motives in real-world contexts and that this effect can persist across educational and career transitions over periods spanning up to 14 [years].”

More broadly, however, the study suggests that while instrumental motivations may initially help you clear a lot of major hurdles (say, West Point’s steep admission requirements), it can only get you so far. Internal motivations, on the other hand, can actually give you the endurance to see your goals through all the way to the very end.

Meaningfulness at Work: Leading with a purpose

Most entrepreneurs will tell you that once they discovered the real purpose for their efforts, they found a new sense of commitment and leadership which allowed them to really inspire and empower others, as well as direct their own actions. At this point they can make the strategic decisions they need to really make a difference, enjoy satisfaction, and leave a lasting legacy. Read on about the real life examples of some contemporary leaders.

The following is an excerpt from an article by Marty Zwilling, a veteran start up mentor who has worked with well known businessmen and entrepreneurs:

In my experience mentoring new entrepreneurs and aspiring business leaders, I see far too many who seem to be driven by all the wrong reasons. Everyone seems to espouse extrinsic motivations, such as getting rich, having power, and fulfilling parent dreams, when in fact a focus on satisfying internal interests and desires will likely lead to more success, as well as satisfaction.

I’ve had the pleasure of working with a couple of the best-known entrepreneurs of our time, and read about many more in the updated version of a classic book, “Discover Your True North,” by Harvard leadership expert and best-selling author Bill George. He makes a convincing argument that the best leaders and entrepreneurs follow their intrinsic rather than extrinsic motivations. He emphasizes the value of finding a way to align your strengths with your intrinsic motivations, which he calls the sweet spot. Some of the most effective sweet spots and intrinsic motivations for today’s entrepreneurs would include the following:

Making a difference in the world. When Bill Gates acted on his dream of putting a computer in every home and on every desk, he had no idea of the fortune it would bring to him, since he wanted only to make a difference. Extrinsic motivations often work against entrepreneurs by leading them to set unrealistic and overwhelming goals.

Find personal meaning from building a business. In his book, “The Art of The Start 2.0,” Guy Kawasaki exhorts entrepreneurs to focus on making meaning, not money. He has said many times that if your vision for your company is to grow it just to flip it to a large company or to take it public and cash out, “you’re doomed.” Do it for meaning.

Satisfaction of doing something great. Steve Jobs summarized his intrinsic motivation in 2005 at Stanford in a talk titled “How to Live Before You Die.” He said, “Your work is going to fill a large part of your life, and the only way to be truly satisfied is to do what you believe is great work. And the only way to do great work is to love what you do.”

Personal growth and accomplishment. To be a successful entrepreneur, one can never stand still. The best entrepreneurs enjoy the journey as much as the destination. They have a thirst for knowledge that helps them in their business, as well in their own personal growth. That synergy creates a sweet spot that maximizes their impact.

Seeing the real value of one’s beliefs. When asked why he created Facebook, Mark Zuckerberg replied “It’s not because of the amount of money. For me and my colleagues, the most important thing is that we create an open information flow for people. Having media corporations owned by conglomerates is just not an attractive idea to me.”

Helping others achieve their goals. If you want to achieve your goals, help others achieve theirs. Great entrepreneurs keep your eyes open for other businesses in a related space that can complement theirs. Elon Musk has opened up Tesla car battery patents for use by anyone, which obviously will benefit his business as well as theirs.

Series on Meaningfulness at Work – Effects on Job Performance

What you do can be measured in a quantitative way but how you actually perform those tasks cannot. However, that is just as important to overall job satisfaction and job performance. Read on to see the intrinsic link between the two.

Nevin works as a Youth Development Specialist at a juvenile detention facility, working with habitual and sexual offending boys ranging in age from 10 to 18. Nevin has worked at juvenile facilities before, and even studied Psychology in school, which further developed his passion for working with youth. Nevin takes pride in the work he completes daily. He is there not only to manage the behaviour of the youth to ensure that they are meeting program expectations, but also to educate the youth so they see that the lifestyle they live involving gangs and violence is not the proper way.

Nevin learns a lot about the youth by listening to the tragic stories they tell and by reviewing their files. He reads the files to learn more about the youth and to ensure he does not trigger any negative reactions in them. Slowly, Nevin begins to reflect on his own life, and starts to become more appreciative of the things he has and the people he loves. In turn, it makes him look at how being a father can impact his children because most of the boys he works with don’t have a father in their lives.

Eventually, as the months go on and the stress piles up from the job, Nevin has become easily agitated. He has witnessed staff getting fired for not conducting a restraint properly, or for accidentally giving the youth the wrong medication. He has also seen staff blatantly not show up for work, at times making him the only one in a unit with the most aggressive kids, in turn making him feel unsafe. Over time, Nevin has become completely frustrated with the lack of staff to help cover different units, and the lack of support he would get from other staff.

When Nevin approaches his supervisor to discuss his concerns, he is told that this is the nature of the job. Some staff don’t think they are getting paid enough to deal with these behaviours and cannot handle the kids. Some staff witness the issues the kids have, deem them hopeless, and walk away from the job. Others have a tough time handling the stress from this job and end up calling in sick to find another job, then quitting on the spot days later. In addition there is a lot of staff that does not take the job seriously.

Eventually, Nevin quit this juvenile facility to go to another one that is more geared to youth who have been placed by Family and Youth Services. Although some job benefits were great at his former workplace, such as good health benefits, these were ultimately not sufficient to make him want to stay with that employer due to the poor work environment, lack of job security, high stress level, and low pay.

Nevin experiences a high job satisfaction for the type of work he performs and the field that he is in, but is dissatisfied with the job characteristics. The job characteristics for Nevin were less than ideal. Nevin was also experiencing high stress, poor working conditions, high workload, and a lack of social relationships. The job characteristics for Nevin contributed to his dissatisfaction. Time took its toll on Nevin as he became negatively impacted by his environment. As time went on, Nevin’s mindset was altered and thus the passion and emotion he poured into his work was decreasing. In Nevin’s case, absenteeism was a predictor of job satisfaction. As job satisfaction went down, absenteeism increased.

High levels of absenteeism have a long-term negative impact on the kids these individuals were hired to support because they need consistency and they need to build lasting positive relationships. As Nevin stated, once high levels of absenteeism begin then more turnover is proven to follow. This just increases the difficult nature of these positions because these kids already feel abandoned and the more turnover there is the harder it will be to build relationships with the kids that need it the most.

When you are not satisfied with your job, will the sentiment really effect your health? As per a study from the American Sociological Association, job-related dissatisfaction experienced even in the 20s and 30s can lead to overall health issues just 10 or 20 years down the line, as per a study from the American Sociological Association. Read on about the alarming statistics on this issue.

“We found that there is a cumulative effect of job satisfaction on health that appears as early as your 40s,” said lead author Jonathan Dirlam, a doctoral student in sociology at Ohio State University. Dirlam and his team analyzed data from over 6,000 participants in the National Longitudinal Survey of Youth, which has been tracking outcomes of participants since 1979. The researchers examined the participants’ job satisfaction trajectories from age 25 to 39, and then compared that data with the health conditions reported by the same participants after they turned 40. What they discovered was people who were unhappier in their jobs early in their careers were also the most prone to illness, particularly mental health problems, in their 40s. They were more depressed, had more emotional issues and sleep problems and suffered from excessive worry.

Physical ailments were also more likely, though to a lesser degree. Those with lower job satisfaction tended to report more problems like back pain and frequent colds than those who were happier at work. “We found that those with lower job satisfaction levels throughout their late 20s and 30s have worse mental health compared to those with high job satisfaction levels,” Dirlam told CBS News. “Those who initially had high job satisfaction but downwardly decreased over time also had worse health.”

Co-author Hui Zheng, an associate professor of sociology at Ohio State, said the findings reveal the importance that early jobs have on people’s lives and well-being. “You don’t have to be near the end of your career to see the health impact of job satisfaction, particularly on your mental health,” he said. Zheng added that though researchers found little difference in other health problems like cancer and diabetes, those issues might be expected later in life among those with lower job satisfaction levels.

“The higher levels of mental health problems for those with low job satisfaction may be a precursor to future physical problems,” he said. “Increased anxiety and depression could lead to cardiovascular or other health problems that won’t show up until they are older.”

The study suggests a clear correlation between job satisfaction and health.In a 2003 meta-analysis of 485 studies on the subject, job satisfaction was found to be strongly associated with psychological problems such as burnout, depression and anxiety. A modest link between job happiness and physical illness was also found.

Job satisfaction is “an important factor influencing the health of workers,” the authors of the analysis concluded. “Organizations should include the development of stress management policies to identify and eradicate work practices that cause most job dissatisfaction as part of any exercise aimed at improving employee health,” the authors advised. “Occupational health clinicians should consider counselling employees diagnosed as having psychological problems to critically evaluate their work and help them to explore ways of gaining greater satisfaction from this important aspect of their life.”

Series Meaningfulness at Work: Being engaged

There are many things in the work environment that are outside of our control. But if we want to be happier and more fulfilled at work, we have the power to change our attitude and be completely engaged in whatever it is that we are doing.

While walking down the street, a man saw three bricklayers at work. He walked up to the first bricklayer and asked, “What are you doing?” The first bricklayer replied, “I am laying bricks.” The man walked up to the second bricklayer and asked, “What are you doing?” The second bricklayer replied, “I am building a wall.” The man walked up to the third bricklayer and asked, “What are you doing?” The third bricklayer replied, “I am helping to build to most beautiful museum the world has ever seen, and people will come for miles just to gaze upon its beauty.”

In your opinion, which of those bricklayers probably had the greatest satisfaction with his work? Which of those bricklayers would you want as your co-worker or your employee? Which of those bricklayers would you want to be? All three bricklayers were doing the exact same thing, working on the exact same project. The only difference was their attitude.

Research on employee engagement tells us that only about 29% of employees are actively engaged, with a positive attitude and strong commitment toward their job. So if 50 salespeople are on the same team, we can estimate that only 15 team members are actively doing the best job they can. Another 8 people are miserable and quietly grumbling to anyone who will listen. And the remaining 27 people – more than half the team – are simply there to collect their paychecks and go home for the day.

As Martin Luther King, Jr. wrote,”If a man is called to be a street sweeper, he should sweep streets even as Michelangelo painted, or Beethoven composed music, or Shakespeare wrote poetry. He should sweep streets so well that all the hosts of heaven and earth will pause to say, here lived a great street sweeper who did his job well.”

Whatever your job might be, may you find satisfaction in doing it well!

Series on Meaningfulness at Work: Motivating Employees

Most people think that the key to employee motivation is giving performance-based raises. People will work harder for an uptick in their monthly paycheck. But this common motivation tactic doesn’t actually do much, according to a Harvard Business Review article that detailed the findings of an analysis of 120 years of previous research. They found little correlation between pay and job satisfaction. One analysis cited found that incentives targeting extrinsic motivations actually had a negative impact on employees’ intrinsic motivation – and this was particularly true where job tasks are interesting rather than boring. More money does not equal more motivation.

Intrinsic motivators are the keys to success and improved engagement in the workplace. So here are a few simple ways to motivate your employees when raises and rewards fail:

Create a Culture of Respect – Studies have quantified the positive impact an atmosphere of consideration and respect has on stimulating creative output. Nothing saps energy or creativity like dreading having to work with someone who’s dismissive, short-tempered, or just plain mean. We’re all adults, and sometimes difficult conversations must be held. But that’s not license to treat people badly. Think of all the mental health days you’ll save because none of your employees have those days where they just can’t bear going into the office and having to deal with so-and-so.

Give People Their Time Away – Having said that, your employees don’t exist solely in the agency environment. They’re people with lives outside of work. An important way to treat them with kindness and respect is to show them that their work-life balance matters to you. Keep an eye out for employees who never take their vacation time. Insist that they do so. Carrying our work on our phones has its advantages, but it keeps us tethered to the office as well. Enforce stricter boundaries between work and personal time. Do your employees really need to reply to emails sent at 10 p.m.? What’s the underlying lapse that resulted in a 10 p.m. email anyway? Address that instead of expecting employees to be on call 24/7.

Mentor Them – Two years from now, few employees will want to keep doing the exact same work they’re doing now. Motivate employees by providing them unambiguous paths to grow professionally. Theoretical potential won’t do. This means constructive feedback on current work, as well as consistent opportunities to take on new tasks and projects. In addition, set aside budget to pay for employees to attend formal training and conferences, both online and in-person. Always promote from within wherever possible. If it’s not possible, that’s a big red flag that your staff isn’t getting the mentoring and growth opportunities they need. You need them to grow so your agency can continue to service ever higher quality clients, instead of having to react to high employee churn because they leave to find their opportunities elsewhere.

Leadership Matters – Implementing these motivation strategies requires a compatible agency culture. And culture starts with the agency leadership. According to a recent Gallup study measuring the engagement of 27 million employees all over the world, managers account for 70% of the variation of employee engagement. Clearly, no single factor determines the level of employees’ motivation more than their managers. Everyone reports to someone. Don’t expect your leadership team to be the employee-motivating managers you need them to be if you’re not providing the same.

Series on Meaningfulness at Work: Intrinsic Motivation

Intrinsic motivation refers to behaviour that is driven by internal rewards. In other words, the motivation to engage in a behaviour arises from within the individual because it is intrinsically rewarding. This contrasts with extrinsic motivation, which involves engaging in a behaviour in order to earn external rewards or avoid punishments. Of course, that isn’t to say that intrinsically motivated behaviour are without their own rewards. Instead, these rewards involve creating positive emotions within the individual. Activities can generate such feelings when they give people a sense of meaning (like participating in volunteer or church events), a sense of progress (seeing that your work is accomplishing something positive), or competence (learning something new or becoming more skilled at a task).

 

“A person’s intrinsic enjoyment of an activity provides sufficient justification for their behaviour,” explains author Richard A Griggs in his text Psychology: A Concise Introduction. “With the addition of extrinsic reinforcement, the person may perceive the task as over justified and then attempt to understand their true motivation (extrinsic versus intrinsic) for engaging in the activity.”

In work settings, productivity can be increased by using extrinsic rewards such as bonuses, but the actual quality of the work performed is influenced by intrinsic factors. If you are doing something that you find rewarding, interesting, and challenging, you are more likely to come up with novel ideas and creative solutions. Malone and Lepper (1987) define activities as intrinsically motivating if “people engage in it for its own sake, rather than in order to receive some external reward or avoid some external punishment. We use the words fun, interesting, captivating, enjoyable, and intrinsically motivating all more or less interchangeably to describe such activities.”

The factors that they identify as increasing intrinsic motivation are:

Challenge: People are more motivated when they pursue goals that have personal meaning, that relate to their self-esteem when performance feedback is available, and when attaining the goal is possible but not necessarily certain.

Curiosity: Internal motivation is increased when something in the physical environment grabs the individual’s attention (sensory curiosity) and when something about the activity stimulates the person to want to learn more (cognitive curiosity).

Control: People want control over themselves and their environments and want to determine what they pursue.

Cooperation and Competition: Intrinsic motivation can be increased in situations where people gain satisfaction from helping others and in cases where they are able to compare their own performance favorably to that of others.

Recognition: People enjoy having their accomplishment recognized by others, which can increase internal motivation.

Experts have noted that offering unnecessary rewards can have unexpected costs. While we like to think that offering a reward will improve a person’s motivation, interest, and performance, this isn’t always the case. For example, when children are rewarded for playing with toys that they already enjoy playing with, their motivation and enjoyment of those toys actually decreases.

It is important to note, however, that a number of factors can influence whether intrinsic motivation is increased or decreased by external rewards. Salience or how significant the event itself is often plays a critical role.

We have been reading about how we need to create more Meaningfulness at Work. There is an MIT research study which talks of the 7 Deadly Sins an organization can commit to create an atmosphere of Meaninglessness at Work.

Meaninglessness: The Seven Deadly Sins

One – Disconnect people from their values. Although individuals did not talk much about value congruence as a promoter of meaningfulness, they often talked about a disconnect between their own values and those of their employer or work group as the major cause of a sense of futility and meaninglessness. This issue was raised most frequently as a source of meaninglessness in work. A recurring theme was the tension between an organizational focus on the bottom line and the individual’s focus on the quality or professionalism of work. Nurses spoke despairingly of being forced to send patients home before they were ready in order to free up bed space.

Two – Take your employees for granted. Lack of recognition for hard work by organizational leaders was frequently cited as invoking a feeling of pointlessness. Academics talked about department heads who didn’t acknowledge their research or teaching successes; sales assistants and priests talked of bosses who did not thank them for taking on additional work.

Three – Give people pointless work to do. We found that individuals had a strong sense of what their job should involve and how they should be spending their time, and that a feeling of meaninglessness arose when they were required to perform tasks that did not fit that sense. Nurses, academics, artists, and clergy all cited bureaucratic tasks and form filling not directly related to their core purpose as a source of futility and pointlessness.

Four – Treat people unfairly. Unfairness and injustice can make work feel meaningless. Forms of unfairness ranged from distributive injustices, such as one stonemason who was told he could not have a pay raise for several years due to a shortage of money but saw his colleague being given a raise, to freelance musicians being asked to write a film score without payment. Procedural injustices included bullying and lack of opportunities for career progression.

Five – Override people’s better judgment. Quite often, a sense of meaninglessness was connected with a feeling of disempowerment or disenfranchisement over how work was done. One nurse, for example, described how a senior colleague required her to perform a medical intervention that was not procedurally correct, and how she felt obliged to complete this even against her better judgment. Lawyers talked of being forced to cut corners to finish cases quickly.

Six – Disconnect people from supportive relationships. Feelings of isolation or marginalization at work were linked with meaninglessness. This could occur through deliberate ostracism on the part of managers, or just through feeling disconnected from coworkers and teams. Entrepreneurs talked about their sense of loneliness and meaninglessness during the startup phase of their business, and the growing sense of meaningfulness that arose as the business developed and involved more people with whom they could share the successes.

Seven – Put people at risk of physical or emotional harm. Many jobs entail physical or emotional risks, and those taking on this kind of work generally appreciate and understand the choices they have made. However, unnecessary exposure to risk was associated with lost meaningfulness. Nurses cited feelings of vulnerability when left alone with aggressive patients and soldiers described exposure to extreme weather conditions without the appropriate gear.

Series on Meaningfulness at Work – What does it entail?

There are many studies that have been conducted on what entails meaningfulness at work. Researches from MIT undertook a study that revealed five unexpected features of meaningful work; in these, we find clues that might explain the fragile and intangible nature of meaningfulness.

1. Self-Transcendent- Individuals tended to experience their work as meaningful when it mattered to others more than just to themselves. In this way, meaningful work is self-transcendent. People did not just talk about themselves when they talked about meaningful work; they talked about the impact or relevance their work had for other individuals, groups, or the wider environment. For example, a garbage collector explained how he found his work meaningful at the “tipping point” at the end of the day when refuse was sent to recycling. This was the time he could see how his work contributed to creating a clean environment for his grandchildren and for future generations.

2. Poignant- The experience of meaningful work can be poignant rather than purely euphoric. People often found their work to be full of meaning at moments associated with mixed, uncomfortable, or even painful thoughts and feelings, not just a sense of unalloyed joy and happiness. People often cried in our interviews when they talked about the times when they found their work meaningful. Our research suggests that, contrary to what we may have thought, meaningfulness is not always a positive experience. In fact, those moments when people found their work meaningful tended to be far richer and more challenging than times when they felt simply motivated, engaged, or happy. The most vivid examples of this came from nurses who described moments of profound meaningfulness when they were able to use their professional skills and knowledge to ease the passing of patients at the end of their lives.

3. Episodic- A sense of meaningfulness arose in an episodic rather than a sustained way. It seemed that no one could find their work consistently meaningful, but rather that an awareness that work was meaningful arose at peak times that were generative of strong experiences. For example, a university professor talked of the euphoric experience of feeling “like a rock star” at the end of a successful lecture. Clearly, sentiments such as these are not sustainable over the course of even one single working day, let alone a longer period, but rather come and go over one’s working life, perhaps rarely arising. Nevertheless, these peak experiences have a profound effect on individuals, are highly memorable, and become part of their life narratives.

4. Reflective- In the instances cited above, it was often only when we asked the interviewees to recount a time when they found their work meaningful that they developed a conscious awareness of the significance of these experiences. Meaningfulness was rarely experienced in the moment, but rather in retrospect and on reflection when people were able to see their completed work and make connections between their achievements and a wider sense of life meaning. Garbage collectors explained how they were able to find their work meaningful when they finished cleaning a street and stopped to look back at their work. In doing this, they reflected on how the tangible work of street sweeping contributed to the cleanliness of the environment as a whole. You are unlikely to witness someone talking about how meaningful they find their job during their working day. For most of the people we spoke to, the discussions we had about meaningful work were the first time they had ever talked about these experiences.

5. Personal- Other feelings about work, such as engagement or satisfaction, tend to be just that: feelings about work. Work that is meaningful, on the other hand, is often understood by people not just in the context of their work but also in the wider context of their personal life experiences. We found that managers and even organizations actually mattered relatively little at these times. One musician described his profound sense of meaningfulness when his father attended a performance of his for the first time and finally came to appreciate and understand the musician’s work. The customary dinner held to mark the end of a soldier’s service became imbued with meaning for one soldier because it was shared with family members who were there to hear her army stories.

Series on Meaningfulness at Work – Givers vs Takers

There are three primary interaction styles at work as per Grant’s book Give and Take. Whereas takers strive to get as much as possible from others and matchers aim to trade evenly, givers are the rare breed of people who contribute to others without expecting anything in return. Not surprisingly, the majority tend to have matching styles at work. However, this proportion changes if you scan the top of the corporate food chain. It is neither takers nor matchers that make it into this coveted echelon. It is the givers.

It seems these workplace givers have discovered how to mastermind successful careers and find meaningfulness in the process–to proverbially have their cake and eat it too. What secrets do they hold? What they don’t do is drop everything to help others. Below are three practical and deceptively simple strategies they undertake to propel their meaning-laden success.

BECOME A MASTER CRAFTER: GIVE MORE OF YOUR TALENT – Job Crafting is a pioneering method created by Amy Wrzesniewski, an assistant professor at the Yale School of Management; Jane Dutton, a professor at University of Michigan; and Justin Berg, a current doctoral student at Wharton. The tool empowers you to rethink your role. In the end, you emerge with greater clarity on how to retro-fit your job to your unique passions, values, and strengths. The most successful and fulfilled at work are relentless job crafters. They are able to use the raw material afforded in their work to mold more meaning. In doing so, they find ways to give their best selves in service of what others need–a critical meaning-making ingredient.

IGNORE THE WHAT AND HEED THE WHY – Consider one computer manufacturer’s mission statement: “To be the most successful computer company in the world.” That’s great. But it displays a major meaning trap that many of us fall prey to–it’s all about us. What if the mission statement read: “To be the most successful computer company for the world”? Meaning comes when we realize the impact of our work on others. In fact, what distinguishes the most successful givers–versus those who burnout–is not what or how much they give. It is that they know the difference they make on others. People aren’t inspired solely by what they do. People are lit up when they know why what they do matters.

In the relentless grind of our daily work we often forget the positive and enduring impact our work has on others. A study of hospital janitors who cleaned bed pans and mopped up vomit–perhaps the lowest-ranking job in a hospital–saw themselves as part of a team whose goal was to heal people, which suggests that meaning isn’t about the job; rather, it’s about how you view your job. To paraphrase Marcus Aurelius, “Work itself is but what you deem of it.”

REMEMBER THAT OTHER PEOPLE MATTER – Research findings that the most engaged workers report having a best friend at work have become a well-cited statistic for good reason. If you look at experiences of those who report higher meaning at work, it is not what people are doing–but rather who they are with. This is consistent with a set of findings on what distinguishes our best days: days whereby we feel enlivened and truly thriving. These days include at least six hours of social time. In fact, even three hours of social time reduces the chances of having a bad day by 10%. Meaning is made in moments, and what matters most is the people we create those moments with.

Organizational consultant David Cooperrider subscribes to the notion that “what we appreciate, appreciates.” If we begin to appreciate the meaning that infiltrates our daily workplaces, then we will grow our capacity to seek it, and seize it. This, in turn, will increase the value of meaningfulness in our work and ensure that it gains the esteemed position it so desperately deserves: a position alongside happiness.

Series on Meaningfulness at Work – Being Happy

“I just want to be happy.” We have all said it at one time or another. The wish for happiness is one of our most widely held goals in life. But here’s the rub. Recent research suggests that happiness–as the be-all and end-all–isn’t the only ingredient to a life well-lived. As a result, some researchers are cautioning against the pursuit of mere happiness and advocating for the pursuit of its closest cousin: meaning.

 

At first blush, it may seem peculiar that there is a difference between feeling happy and finding life meaningful. In fact, they are positively correlated–but they don’t always go together. Findings from a recent study conducted by Dr. Barbara Fredrickson, professor of psychology at University of North Carolina and her colleagues, examined self-reported levels of happiness and meaning, and the results were alarming: a whopping 75% of subject participants scored high on levels of happiness, but low on levels of meaning.

This divergence holds vast insight into where we invest and focus our energy, especially in the workplace. Increasing a sense of meaningfulness at work is one of the most potent–and underutilized–ways to increase productivity, engagement, and performance. Consider the latest survey findings from the Energy Project, an engagement and performance firm that focuses on workplace fulfilment, as well as the recent New York Times story on why many hate their jobs. The survey, which reached more than 12,000 employees across a broad range of companies and industries, found that 50% lack a level of meaning and significance at work.

Moreover, employees who derive meaning from their work are more than three times as likely to stay with their organizations – the highest single impact of any other survey variable they tested. By this account, meaning trumps items related to learning and growth, connection to a company’s mission, and even work-life balance. And the employees who have meaning don’t just stick around longer. They also report 1.7 times higher job satisfaction, and are 1.4 times more engaged at work.

Meaning matters, but how exactly do we find more meaning at work? It’s important to first understand why what makes us happy may not always bring more meaning, and vice versa. To answer this question, a recent Stanford research project, asked nearly 400 Americans whether they thought their lives were either happy or meaningful or both. The dissonance, in part, was how the two groups approach social interactions. Happiness is associated with being a ‘taker’, focusing on what one gets from others. Meaningfulness, in contrast, comes from being a ‘giver’, suspending what one wants and desires for a fair amount of self-sacrifice.

In other words, to amp up the meaning in work, we must temper our taking tendencies and dial up our acts of giving. This is an appreciable shift, especially when the modus operandi in most workplaces is to continuously seek more time, resources, and attention from others. Meaning is premised on an entirely different way of interacting–that is, giving to others in service of the ‘greater good’. Increasing a sense of meaningfulness at work is one of the most potent–and underutilized–ways to increase productivity, engagement, and performance.

Even the most successful people lack self-confidence at certain times. Self-confidence is not a static quality; rather, it’s a mindset that takes effort to maintain when the going gets rough. It must be learned, practiced and mastered just like any other skill. But once you master it, you will be changed for the better.

 

Positive energy and confidence in self leads to positive outcomes, so If your mind is set to the can-do side of any situation, avoiding the negative self-talk that can make one feel less confident.

It was this confidence that kept John Grisham going. He started out as a lawyer who loved to write. His first book A Time to Kill took three years to write and was rejected 28 times. He’s now gone on to sell over 250 million copies of his books.

Series on Building Confidence – Learning from Mistakes

Performing a role or completing a task confidently is not about not making mistakes. Mistakes are inevitable, especially when doing something new. Confidence includes knowing what to do when mistakes come to light and therefore is also about problem solving and decision making.

Milton Hershey’s chocolate enterprise was his third business after failing on the first two. Hershey grew up in the rolling farm country of Pennsylvania. Before he became interested in making chocolate, Milton Hershey trained to become a printer. He worked for a small newspaper at first, and then decided that printing was not the right profession for him.

Then he got a job at a candy factory in Lancaster, Pennsylvania, a few miles from his home. After working a few years at the candy factory, he decided to open his own little candy business near Philadelphia. His first business had to close down because it was not making money. After closing down his first business, he traveled to Denver, Colorado, to learn how to make caramels.

He took his new skills back to New York and worked selling candies on the street. But this second business also failed. Finally, Milton Hershey moved back to the farm hills where he grew up. He then experimented with all sorts of different candies and chocolates. The area where he lived had lots and lots of dairy farms, so he had a large and easy supply of fresh milk.

And he could get other supplies, such as sugar, from nearby Philadelphia. By 1893 he was selling a million dollars worth of caramel candy per year. By experimenting, Milton Hershey discovered how to make delicious chocolate by using fresh, sweet condensed milk. His milk chocolates were so popular that he sold his caramel factory and focused his business on making chocolate only.

In 1903, the same year the Wright Brothers flew the first airplane at Kitty Hawk, Milton Hershey built a huge chocolate factory and an entire town to go with it. The town of Hershey, Pennsylvania.

Series on Confidence Building – Overcoming fear of rejection

Confidence is not something that can be learned like a set of rules; confidence is a state of mind. Positive thinking, practice, training, knowledge and talking to other people are all useful ways to help improve or boost your confidence levels. Confidence comes from feelings of well-being, acceptance of your body and mind (self-esteem) and belief in your own ability, skills and experience.

Steven Spielberg wanted to study film at the University of Southern California’s School of Cinematic Arts. However, he was rejected due to his “C” grade average. He applied for the second time but got rejected again. Overall, he applied to USC three times- but was rejected all three times. He then applied and was admitted to California State University, Long Beach, where he majored in English.

While still a student, he was offered a small unpaid intern job at Universal Studios with the editing department. He was later given the opportunity to make a short film for theatrical release, the 26-minute, 35mm, Amblin’, which he wrote and directed.

Studio vice president Sidney Sheinberg was impressed by the film, which had won a number of awards and offered him a seven-year directing contract. It made him the youngest director ever to be signed for a long-term deal with a major Hollywood studio.

Today, Steven Spielberg is a very successful film-maker and is known for his movies: Jaws, Jurassic Park, Schindler’s List, Catch Me If You Can etc. He has directed 27 movies over four decades, has won 3 Oscars, including two for Best Director.

Series on Confidence Building – Fear of Failure

One of the things that holds people back from pursuing their dreams is fear of failure and the lack of self-confidence that is needed to overcome that fear.

It’s something everyone faces, to some degree. The key question: how do you overcome that fear? By working on self-confidence and self-esteem. And that’s what helps in overcome fears, and pursuing dreams. After leaving school, Bear Grylls briefly considered joining the Indian Army and hiked in the Himalayan mountains of Sikkim and West Bengal. Eventually, he joined the Territorial Army and, after passing selection, served as a reservist with the SAS in 21 SAS Regiment (Artists) (Reserve), for three years until 1997.

In 1996, he suffered a free-fall parachuting accident in Zambia. His canopy ripped at 16,000 ft, partially opening, causing him to fall and land on his parachute pack on his back, which partially crushed three vertebrae. According to his surgeon, he came “within a whisker” of being paralyzed for life and at first it was questionable whether he would ever walk again. He spent the next 12 months in and out of military rehabilitation.

In a showcase of what pure determination, self-confidence and hard work can do, on 16 May 1998 he achieved his childhood dream-climbed to the summit of Mount Everest, 18 months after breaking three vertebrae in a parachuting accident. At 23, he was at the time among the youngest people to have achieved this feat. He is known to the world as a television presenter for the Discovery Channel, with his own show called Man Vs. Wild.

Self-confident people are admired by others and inspire confidence in others. They face their fears head-on and tend to be risk takers. They know that no matter what obstacles come their way, they have the ability to get past them. Self-confident people tend to see their lives in a positive light even when things aren’t going so well, and they are typically satisfied with and respect themselves.

Sandeep Singh Bhinder is an Indian professional field hockey player and an ex-captain of the Indian National Team. He made his international debut in January 2004 in Sultan Azlan Shah Cup In Kuala Lumpur. He took over as the captain of the Indian national team in January 2009. At a time when he was at his peak, he was said to have the best speed in the world in drag flick (speed 145 km/h).

On 22 August 2006, Singh was seriously injured after being hit by an accidental gunshot in Shatabadi train, while on his way to join the national team due to leave for the World Cup in Germany two days later. He was almost paralyzed and on a wheelchair for two years of his life.

Bhinder not only recovered from that serious injury, but also established himself again in the team. Under his captaincy, the Indian team managed to clinch the Sultan Azlan Shah Cup in 2009 after defeating Malaysia in the finals at Ipoh. India won the title after a long wait of 13 years. Singh was also the top goal scorer of the tournament.

From the quietly confident doctor whose advice we rely on, to the charismatic confidence of an inspiring speaker, self-confident people have qualities that everyone admires. But how does it effect the ability to become successful or not? Read on…

Self-confidence is extremely important in almost every aspect of our lives, yet so many people struggle to find it. Sadly, this can be a vicious circle: people who lack self-confidence can find it difficult to become successful.

After all, most people are reluctant to back a project that’s being pitched by someone who was nervous, fumbling, and overly apologetic.

On the other hand, you might be persuaded by someone who speaks clearly, who holds his or her head high, who answers questions assuredly, and who readily admits when he or she does not know something. Confident people inspire confidence in others: their audience, their peers, their bosses, their customers, and their friends. And gaining the confidence of others is one of the key ways in which a self-confident person finds success.

Michael Jordan was cut from his high school basketball team for a “lack of skill.” His confidence in himself kept him going. He kept on and even after making it pro he says he missed more than 9,000 shots, lost almost 300 games, and missed the game-winning shots 26 times.

Confidence is something that comes from within us. It is important thus, that we do everything we need to and feel good about ourselves. It does not matter what others might think about us. The first step to being confident is always being at our best and to think highly about ourselves.

Jim worked at a radio station all his life. He was a well-known and famous radio show host. He was one of the most confident individuals one would come across. He had an undeterred personality and would usually leave others in awe of his confidence and his self-belief.

All of his friends and colleagues knew him by one feature: if he’s on-air, he is always wearing a suit and a tie. They laughed at him: ‘No one ever sees you, why do you dress like that?’, but he always turned that into a joke. One day Jim was invited to appear on the TV. There was a show dedicated to the oldest radio employees. For the first time the people, who only knew him by his voice, would see him. Before the recording of the show, the director came to Jim and asked: “Usually you arrive on time, but today you are 10 minutes late. It’s not horrible, but I’m still interested, why?”

“You see,” Jim answered, “at the last moment when I was already dressed up, I noticed that I don’t have new socks. For the first time I was invited to the television, and I thought that simply wearing clean sock is not enough. It needs to be in new socks. So I needed to go to the store for socks.”

“But why do you need new socks?” The director was surprised. “You could have come without the socks, because we will be filming you only in close-up, over the waist.”

“You see, to be spotless on-air, I need to feel myself spotless in everything, starting with the shirt and finishing with the pen in my pocket. And if my socks have holes in them, or my shoes are dirty, I’m not spotless anymore.”

Series on Confidence Building – Working on insecurities

It is very common to come across people who are talented, ambitious, and well-liked, yet they feel insecure. As they push themselves to try new things and network with more senior people in the business they get “triggered.” They lose their point of center, and instead of showing up as the fabulous leader they know they can be, they play small, and momentarily believe that a small sandbox is where they are meant to be.

Natalie Michael, a well known and leading management consultant/coach tells us about how one of her clients worked through his insecurities and became more confident. In her own words,“One of my clients, we will call him John, was recently promoted to VP in a high growth company. He is a talented, hard working, funny, down to earth person with loving relationships in his life. He also has an excellent track record running high growth operations, and he has the ability to coach others and dive into the details when he needs to. The majority of the executive team supported his success and believed that he is the best person for the VP role.

But, when he was promoted to VP he lost his confidence (temporarily). Instead of being the great leader he is he kept quiet in key meetings, and instead of sharing his perspective and strategic insights he deferred to others. Why? He told me that he just didn’t think he had much to contribute to his “experienced and smart” peers. After some coaching work he now knows this is not the case.

So, what was the coaching work we did to turn this around? First, I sent him a document that highlights the difference between confidence and self-esteem. From studying the work of Nathaniel Branden, the “father of self-esteem,” I understand that self-esteem comes from a belief that you are wrong or bad in some way as a person, and confidence is more contextual. For example, I can have healthy self-esteem, yet not feel confident about expressing an opinion on brain surgery in a room of surgeons. For John, it was clear that his confidence was contextual.

Second, we explored John’s confidence triggers. That is, we looked at what specific situations would rock him off his best self. I had him complete six emotional trigger records in a variety of situations which derailed him. Doing this work (which took quite a bit of effort on his part) allowed us to see the beliefs and emotional patterns which emerged during insecure situations. For example, one unproductive belief was that it wasn’t okay to be learning his new role and somehow he should “know” how everything works. For him, adopting the learner mindset was helpful.

Third, we looked at cognitive thinking biases. That is, we had him figure out what happened to his thinking when he was insecure. Was he overly negative? Catastrophizing (imagining overly negative things would happen)? Or, was there an empathy gap (the tendency to be highly self-critical and lack empathy towards himself). When he pin pointed his biases he had an a-ha moment. “My mind is playing tricks on me. It helps to be aware of what is happening.” Then, we looked at more balanced and realistic thoughts compared to the negative biases that were chattering in his brain.

Fourth, we evaluated the physical warning signs that he was being triggered. We looked at his breathing, his body, his walk, his palms, and how the physical sensations of insecurity travelled through him. Then, we came up with a strategy for noticing when the physical sensations were starting up (usually this was the pre-cursor to the negative thinking) and he came up with a personalized technique for creating a moment of space so that the sensations would not escalate.

Fifth, we created a confidence “toolbox.” This consisted of 10 strategies that were totally customized to his needs and situation and that would help him re-center and ground himself in confident energy. Items in his toolbox were centering practices before key meetings, ensuring he was prepared, asking questions when the critical voice started to emerge, and taking stock of what went well each day and his role in creating these positive outcomes (a big one for him). This is stuff he knew how to do, yet he wasn’t connecting not doing these practices with his confidence plummet.

With all of these strategies deployed he started to understand that his confidence issues were contextual (and not an indication of his talent or potential), and they could be prevented if he anticipated his triggers, paid attention to his body, was prepared before key meetings, and he watched the negative thinking biases that took him down the rabbit hole. He recognized that when he was stretching himself he needed to do more of this personal work, not less, and the same principles that applied to him also applied to his kids and his direct reports. The multiplier benefits of his toolbox was gravy.

I am happy to report that he is thriving in his role.”
